We were told to lead with empathy. So we did. It went on the values wall, into the training, onto every customer programme. And satisfaction kept falling.Now organisations are reaching for it again — this time as their answer to AI. Make the AI human-centred, they say, by training the humans to be more empathetic.That is a mistake. What changed is NOT the level of feeling in the room. It is the operating model. AI has redrawn how the work flows, who handles what, where the human moments now sit. We cannot train our way out of a structural shift with a soft skill.There is also generational pull here, and it is worth calling it out, kindly of course. If you grew up as a leader on empathy, you believe in it — it was the right playbook in its time. But the empathy training is the very thing keeping good leaders in the old mindset, when what today’s customer needs is a new one. It is time to unlearn.Because the truth is that most people cannot define empathy, cannot summon it on command and cannot install it across three hundred people. It is a feeling. You either have it or you perform it — and customers can always tell.

Respect is the language of the new era.

Something has fundamentally shifted in how people communicate. We are direct now. Time-poor. We do not want to be managed with warm words — we want the thing done. A customer today does not need you to feel their frustration. They need to be valued, not fobbed off. They are telling you, in every short message and every abandoned call: respect my time, respect my intelligence, just get this sorted.Respect does not live in how you feel. It lives in what you do. Everyone recognises respect. Everyone knows the exact moment it is withheld. And unlike empathy, it scales — because behaviour can be taught, measured and led, and a feeling never can.

A customer judges any experience — human or machine — on five things.

Ease. Speed. Ownership. Respect. Value.

That is the real test of whether AI is human-centred, or simply cheaper wearing the word. Now put empathy against it. “I completely understand how frustrating this must be” is not easier, faster, more owned or more valuable. It passes nothing. It only sounds like care.Here a genuine reply I have received - watch the change when you swap the playbook. Same customer. Same problem — an address that was never corrected, an order gone astray.

“I am very sorry to hear about the issues you have encountered and the inconvenience this has caused. Please accept our sincere apologies for the failure to update your address. We fully understand your concerns. I am also very sorry for the confusion and frustration. We completely understand you should not have had to spend additional time on this. Once again, I sincerely apologise for the inconvenience and frustration this has caused. We truly value your custom.”

Eight apologies. The fix buried somewhere underneath. And no closer to the answer/

“Thank you for contacting us, and I am sorry this happened. Your order is cancelled and your address corrected across your whole account, so it will be right. We can refund you in full, or send a replacement with free priority delivery. Which do you prefer and I will take action today. I have added £20 to your account for the inconvenience. I am owning this personally until your order is in your hands.”

One apology. Every test passed. A third of the length, ten times the work.

One caveat: the hardest cases — the vulnerable, the distressed — do not need empathy either. They need understanding, which is a different thing. Empathy feels what they feel and burns out. Understanding grasps the situation and acts on it. That is respect too.

So here is the first test of all. Does the AI answering your customer respect them enough to say it is a machine?Empathy reaches for the disguise — keep it smooth, do not unsettle them. Respect tells the truth. And from August 2026, the law agrees - at least where your customers sit in the EU. Under the EU AI Act, a chatbot must tell you it is a chatbot. A machine that passes itself off as human is no longer just bad manners — it is unlawful. The regulators have written respect into law.Everyone else will see this as small. Compliance sees a checkbox. IT sees a setting. Only Customer Leaders can see it for what it is — the clearest test of whether an organisation respects the people it serves.Perhaps it’s time to stop chasing a feeling the organisation cannot deliver. Start building the behaviour it can.
